The single biggest predictor of Odoo success isn’t the edition or the modules. It’s the partner. A senior partner saves you 30-40% in Year 1 and protects you from technical debt that haunts your team for years. Here’s the exact 9-question filter we’d use to vet a partner today - and the red flags we’ve learned to walk away from.

Why partner choice matters more than features

Two SMBs implementing the same Odoo modules can end up with wildly different outcomes: one runs lean and profitable for 5 years, the other re-implements at Year 2. The difference is almost always the partner. Choose poorly and you over-customise, paint yourself into a corner, and have to migrate again. Choose well and Odoo compounds in your favour for a decade.

9 questions to ask every Odoo partner before you sign

  1. How many Odoo go-lives have you shipped, by industry? Ask for 3 references in your industry specifically.
  2. Show me an actual project plan from a past client. Real partners have templates. Sketchy ones improvise.
  3. What is your default position on customisation? Right answer: "We resist it. Configure first, customise only with strong justification."
  4. How do you handle data migration? Right answer: written ETL plan, dry-run before go-live, parallel run.
  5. Who actually does the work? Beware bait-and-switch: senior consultants sell, juniors deliver.
  6. What is your post-go-live support model? Right answer: defined SLA, named point of contact, retainer or pay-as-you-go.
  7. What is your training plan? Right answer: 2-3 sessions, written SOPs, recorded videos, shadow period.
  8. How do you price changes after go-live? Avoid time-and-materials billing without estimates.
  9. Can you show me 1 failed project and what you learned? Honest partners will. The rest will dodge.

Red flags - walk away

  • Quoting before discovery. Any partner that gives you a final number in Week 1 hasn’t understood your business.
  • "We can do anything in Odoo." Yes, but you shouldn’t. A senior partner will tell you what NOT to build.
  • Massive customisation bias. If their portfolio looks like 80% custom modules, you’ll inherit a Frankenstein.
  • No written SOW. Hand-shake deals + Odoo = pain.
  • No references they’ll let you call. Real clients are easy to reach.
  • Pushing Enterprise without justification. Many partners earn license commission. Make sure Enterprise fits YOUR need.
  • Skipping training in the quote. A go-live without training fails in Week 3.
  • No mention of data cleanup. If they assume your data is clean, run.

Green flags - lean in

  • They push back on your scope in Week 1 (proves they care more about outcomes than billing)
  • They show you a real artefact from a past project (sanitised, but real)
  • They recommend Community where it fits, even though they earn less
  • They have a named senior consultant attached to your project end-to-end
  • They quote in phases, not lump-sum
  • They publish content - blog posts, GitHub, OCA contributions - that proves they go deep
  • Their past clients are still on Odoo 3+ years later (no churn)
